Preparing Your Processes for AI: Clearing the Path Before You Automate

By Sara Hanks, President & CEO, NWIRC

Last month, we focused on getting your data house in order. Clean, reliable data is critical before jumping into AI. But data isn’t the only thing that needs structure, your processes are just as important. Without a clear, efficient process, AI will only speed up the chaos.

Start with Process Mapping

Process mapping isn’t about making pretty flowcharts. It’s about uncovering the real way work gets done, not the way the SOP says it’s done, but the way employees move information, approvals, and tasks from one step to the next. When you map a process, you’re looking for three things:

  • Clarity – Are the steps well-defined and consistent?
  • Ownership – Who is responsible at each stage?
  • Pain Points – Where do delays, rework, or confusion happen?

Even a quick whiteboard session with the people who “live” the process every day can reveal hidden loops, duplicate steps, or approval bottlenecks.

Why Standardization Matters

Once a process is mapped, the next question is: Are people following it the same way? Too often, the answer is no. Take something as simple as submitting a purchase request. One employee emails their manager, another fills out a form, and a third drops the request into an ERP system. The result? Multiple versions of the truth, delays, and confusion about where to look. Standardization means agreeing on the one best way to complete a process step — and then making it easy for everyone to follow that method. Without it, optimization is impossible. If people are using different mechanisms, you’ll never fully eliminate waste or unlock the full power of digital tools and AI.

The 8 Wastes in Transactional Processes

In Lean manufacturing, we talk about the 8 wastes. They’re just as real in office or service work, though they show up in different ways. Errors in invoices, reports no one reads, approvals sitting in inboxes, and information scattered across emails and spreadsheets — these are all forms of waste.

At NWIRC, we’re on a journey with our own internal processes – mapping them, calling out the hidden wastes, and standardizing how we work. Each improvement not only makes our daily operations smoother, but also strengthens our ability to adopt new technologies,
and ultimately AI Agents.

Adopting New Technologies

With a streamlined and standardized process, digital tools can deliver real benefits. Workflow platforms keep tasks moving without manual
follow-up. Centralized systems reduce searching and shuffling. Integrations connect applications so information flows automatically instead of being entered twice. Digital forms and validation rules prevent errors at the point of entry. These aren’t futuristic AI solutions yet — but they lay the groundwork. When processes are lean, digital tools amplify efficiency. And when AI does enter the picture, it has a solid foundation to build on.

Why It Matters

AI doesn’t just replace manual effort; it amplifies what’s already there. If your processes are inconsistent, AI will magnify the inconsistency. If your processes are streamlined and standardized, AI will magnify the efficiency. So before you ask, “What AI tool should we try?”, ask instead: “Have we mapped and standardized this process? Do we know where the waste is?”

The organizations that will succeed with AI aren’t just the ones with good data. They’re the ones with good processes.
